Why Is My Bread Gummy in the Middle Even When the Crust Is Brown?

A baker divides one large batch of dough into two smaller loaves and wonders: Should the baking time also be cut in half?
Another baker pulls a 24-ounce multigrain loaf from the oven. The crust is deeply browned, the bottom looks done, and the loaf smells ready. But after slicing it open, the center feels strangely soft—almost cottony—or slightly wet and sticky.
These look like two different baking problems. In reality, they come from the same mistake:
Baking time and temperature do not scale neatly with loaf size.
A smaller loaf does not simply need half the time at half the heat. A larger loaf does not necessarily need a hotter oven. Once the size or shape of the dough changes, the crust and the center begin baking at different speeds.
The key is to help them finish at roughly the same time.
The Basic Rule
When you change the size of a loaf:
- Smaller loaves usually need much less time, but not necessarily a lower temperature.
- Larger or taller loaves usually need more time and a gentler finish.
- A brown crust does not prove that the center is fully baked.
- Bread should cool completely before you judge the crumb.
That sounds simple, but it explains many of the most common bread failures.

If You Divide One Large Loaf Into Two Smaller Loaves
Suppose a recipe makes one large boule, but you divide the dough into two smaller boules or bâtards.
It may seem logical to reduce both the temperature and the baking time. Reducing the time is usually correct. Reducing the temperature may leave you with pale, soft crusts.
The center of a smaller loaf is closer to the surface, so heat reaches it more quickly. The inside may finish baking before the crust has had enough time to dry, brown, and become crisp.
This is why a smaller loaf can be fully baked in the center but still look underdone on the outside.
What to do instead
Start by keeping the original oven temperature.
Do not immediately cut the baking time in half. Begin checking the smaller loaves about 25% to 35% earlier than the original recipe suggests.
For example, if one large loaf normally bakes for 40 minutes, start checking two smaller loaves after about 26 to 30 minutes.
Look for three things:
- The crust has reached the color you want.
- The loaf feels lighter and firm around the sides.
- The center has reached an appropriate internal temperature.
If the inside is done but the crust is consistently pale, try a slightly hotter and shorter bake next time. An increase of around 15°F to 25°F may help the crust brown before the smaller loaf dries out.
This works especially well for lean breads such as sourdough, baguettes, and basic flour-water-salt-yeast doughs.
Enriched doughs are different. Sugar, milk, butter, and eggs encourage faster browning, so smaller brioche or milk bread loaves may still need a moderate oven temperature.
The formula matters as much as the size.
Why Large Loaves Turn Brown Before the Center Is Ready
A large loaf creates the opposite problem.
The surface is exposed directly to the heat of the oven, while the center is protected by a thick layer of moist dough. The crust may become dark and firm long before enough heat reaches the middle.
This can produce a loaf that looks perfect but has a soft, damp, or cottony center.
The height of the loaf is especially important.
A tall round boule may take longer to bake through than a lower, longer bâtard made with the same amount of dough. The heat has farther to travel before it reaches the center.
That is why weight alone cannot tell you how long a loaf should bake.
A 24-ounce, or approximately 680-gram, loaf is not unusually large. But if it is tall, highly hydrated, or filled with soaked grains and seeds, the center can take much longer to set.
Why multigrain loaves can be difficult
Multigrain doughs often retain more moisture than plain white bread.
Whole grains absorb water. Seeds may hold additional moisture. Soaked grains release water slowly during baking. These ingredients can make the center feel wetter and softer, even when the outside is already dark.
Sugar, malt, milk, or honey can make the crust brown even earlier, creating the appearance of a finished loaf before the center is ready.
How to Fix a Loaf That Browns Too Quickly
If the crust reaches the desired color before the center is done, do not keep baking at the same high temperature and hope for the best.
Give the center more time without continuing to darken the surface.
Try this approach:
- Begin the bake at the normal temperature to support oven spring.
- After the loaf has expanded and started to brown, reduce the oven temperature by about 25°F.
- Continue baking until the center is done.
- If the crust is already dark enough, cover the top loosely with aluminum foil.
For example, a loaf that begins at 400°F may finish more evenly if the temperature is reduced to 375°F during the second half of the bake.
A lean artisan loaf may begin at 450°F in a covered Dutch oven, then finish uncovered at 425°F or slightly lower.
A large multigrain or enriched pan loaf may bake more evenly at 350°F to 375°F for a longer period.
These are starting points rather than fixed rules. The best temperature depends on the dough, shape, pan, and oven.
The important idea is this:
Use the hot beginning for expansion, then use a gentler finish to give the center time to catch up.

Stop Judging Bread by Color Alone
Crust color can be misleading.
A loaf made with sugar, milk, honey, malt, or eggs may brown quickly. A loaf baked in a dark metal pan may also develop a dark bottom before the middle is ready.
Time is not completely reliable either.
Ovens run hot or cold. Loaf shapes vary. Dough temperatures change with the season. A recipe that takes 35 minutes in one kitchen may need 45 minutes in another.
An instant-read thermometer gives you much better information.
Insert it into the center of the loaf, ideally through the side or bottom. Avoid touching the pan or measuring inside a large air pocket.
Useful starting ranges are:
- Lean breads, including many sourdough loaves: approximately 200°F to 210°F
- Soft sandwich breads and enriched doughs: approximately 190°F to 200°F
These numbers should not be treated as automatic stop points.
A crusty loaf may reach its target temperature but still need several more minutes to develop a crisp crust. A soft sandwich loaf may become dry if it is baked all the way to 210°F.
Use the thermometer together with the crust color, loaf structure, and the type of bread you are making.

The Loaf May Be Baked but Still Look Gummy
Sometimes the problem is not the bake. It is the timing of the first slice.
Fresh bread continues to change after it leaves the oven. Moisture is still moving through the crumb, and the internal structure is still stabilizing.
Cutting the loaf while it is hot releases steam and compresses the soft crumb. The knife can drag through the interior and make it look wet, sticky, or underbaked.
This is especially noticeable in:
- High-hydration sourdough
- Whole-grain bread
- Multigrain loaves
- Rye bread
- Large pan loaves
Let most loaves cool for at least one to two hours before slicing. Very large, moist, or rye-heavy breads may need longer.
If a loaf looks gummy only when cut hot but improves after cooling, the main problem may be impatience rather than underbaking.
If it remains wet and sticky after cooling completely, it probably needed more time in the oven or a better balance between the starting and finishing temperatures.
What About Steam and a Dutch Oven?
Steam helps the loaf expand during the first part of the bake.
Without enough moisture, the surface can dry and harden too early. This limits oven spring and may cause the loaf to burst at the bottom or sides.
A covered Dutch oven traps moisture released by the dough, keeping the surface flexible during the first 15 to 25 minutes. Removing the lid then allows the crust to dry and brown.
Steam can improve expansion and crust texture, but it does not solve an underbaked center by itself.
A large loaf still needs enough time for heat to reach the middle.
Think of steam as a tool for controlling the crust—not as a shortcut for cooking the center.

A Practical Guide for Changing Loaf Size
One loaf divided into two
Keep a similar oven temperature and begin checking much earlier. Do not automatically cut the time exactly in half.
Smaller loaf is cooked but pale
Use a slightly hotter, shorter bake next time, especially for lean dough.
Large loaf is dark outside but soft inside
Lower the temperature during the second half of the bake and extend the total baking time.
Top crust is getting too dark
Cover it loosely with foil and continue baking until the center is ready.
Bottom is burning
Raise the baking surface, place a sheet pan underneath, or reduce the finishing temperature.
Center looks gummy after slicing
Allow the loaf to cool completely before deciding that it was underbaked.
Multigrain loaf stays unusually moist
Consider the water held by seeds, whole grains, and soakers. The loaf may need a longer, gentler bake and a longer cooling period.
Don’t Scale the Clock—Watch the Crust and Center
When you make a loaf smaller, the center heats much faster.
When you make it larger or taller, the center falls behind while the crust continues to brown.
That is why bread baking cannot be adjusted with simple multiplication or division.
Instead of asking only, “How many minutes should this bake?” ask:
- Is the center heating faster or slower than the crust is browning?
- Does this dough contain ingredients that hold moisture?
- Is the loaf taller than the original recipe?
- Can I lower the finishing temperature before the crust becomes too dark?
- Have I allowed the loaf to cool before judging the crumb?
A recipe gives you a useful starting point. The timer reminds you to check.
But the loaf tells you when the crust and center have finally caught up with each other.
